Can I just make a piece for the front section from about the middle of door to front?

Sure, that can be done and it can be glued or tenoned in with a domino or peg.

How hard to change the full board without taking all wood off the body.

Nearly impossible. Sheetmetal is nailed to the sill wood, plus you have cross sills that are tenoned into the sill.
